Guilty By Association: The Fixer Promotion, Why Rewarding Heroics Preserves the Broken System

Case assignment: You are not reading a leadership newsletter.

You are assigned to an investigation.

The offense is visible:

An organization rewards the Fixer for rescuing broken execution.

The Fixer stays late.

The Fixer remembers what the process forgot.

The Fixer translates unclear instructions.

The Fixer repairs communication gaps.

The Fixer absorbs accountability that belongs to the system.

Then leadership calls it excellence.

That is the trap.

The organization promotes the person who compensated for structural failure instead of installing a structure that no longer requires compensation.

This is Guilty By Association™.

If the organization rewards heroics, it is associated with the instability that made those heroics necessary.

The question is not whether the Fixer is talented.

The question is whether the system is designed to make that talent permanently indispensable.

The Charge: Guilty By Association™

Ecosystem position: The Charge.

The charge is Pressure Compensation™.

Pressure Compensation™ is the repeated use of personal effort, urgency, emotional labor, or heroics to overcome failures in planning, communication, accountability, decision-making, or execution.

It looks like commitment.

It functions like a structural subsidy.

The Fixer pays the difference between what the organization promises and what the organization can reliably execute.

Then the organization promotes the subsidy.

This creates Human Glue Dependency™.

Human Glue Dependency™ is the primary diagnostic failure state where organizational execution depends more on people constantly “holding things together” than on reliable systems and operational clarity.

If work collapses when one person takes a day off, the organization is not stable.

If decisions move only when one leader intervenes, the organization is not aligned.

If communication works only because one person translates everything, the organization is leaking truth flow.

If accountability exists only when the Fixer is present, accountability is not installed.

It is borrowed.

Being Needed Is Not the Same As Being Effective.™

The Fixer promotion rewards indispensability.

The System Installer creates strategic autonomy.

Those are not the same leadership outcome.

  • The organization celebrates exhaustion as loyalty.
  • Promotion criteria measure availability more than system-building.
  • The Fixer gains status while the broken process remains untouched.

This is not recognition.

It is reinforcement.

The organization is teaching everyone what earns influence.

If rescuing the system earns more status than repairing the system, the system will continue producing emergencies.

Research and commentary do not justify inventing a causal claim. The evidence is more precise than that.

Harvard Business School’s Anita Tucker described “work-around cultures” in health care, where employees work around obstacles and feel heroic without solving the underlying problems. The recommended alternative was an improvement-oriented culture based on manager responsiveness and problem-solving efficacy.

The signal is clear.

A workaround can protect today’s output while preserving tomorrow’s failure.

The organization has enough performance to hide the problem.

These questions do not attack the Fixer.

They identify the conditions that made the Fixer necessary.

Use the Smoke Detector metaphor.

A smoke detector does not cause the fire.

It makes the invisible visible.

Visibility is the precursor to stability.

Without visibility, leaders praise the smoke.

They never inspect the wiring.

Question: What evidence do we have?

Repair™ is aggressive.

Create the case file.

Record the incident.

Capture the decision trail.

Name the communication breakdown.

Document the accountability gap.

Trace the financial and human cost.

Identify the historical pattern.

Do not write, “Jordan saved the project.”

Write:

“The project lacked an escalation path, a clear owner, and a decision deadline. Jordan compensated through after-hours coordination and personal intervention.”

That sentence changes the investigation.

It moves recognition from personal sacrifice to structural truth.

The Verdict: Is the Organization Guilty of Tolerating Instability?

Ecosystem position: The Verdict.

The verdict rests on one question:

Is the organization guilty of tolerating instability?

If the organization repeatedly rewards Fixers for compensating for structural failure, the verdict is yes.
